Should you automate or hire?
When workload grows, the default answer is another person. Sometimes that is right. Here is a framework for deciding when automation is the better investment.

Growth usually shows up as more work before it shows up as more revenue. More orders to enter, more emails to answer, more documents to check. The instinctive response is to hire. Sometimes that is the right call, and sometimes it locks a manual process into the business permanently.
Start with the work, not the role
Instead of asking "do we need another coordinator?", break the role into tasks. For each one, ask three questions:
- Is it repetitive? Does it follow the same pattern most of the time?
- Is it rules-based? Could you write down how a good decision is made?
- Is the input digital? Does it arrive as an email, form, file or system event?
Tasks that score yes on all three are strong automation candidates. Tasks that depend on judgment, relationships or negotiation usually are not, and those are exactly the tasks you want people spending time on.
Automation changes the shape of a role
The most successful automation projects do not remove people. They remove the parts of the job people dislike and are worst at: re-keying, searching and chasing. The person who used to sort the inbox becomes the person who handles the exceptions the automation flags.
When hiring is the better answer
- The process changes every few weeks and has not stabilized.
- Volume is low and unlikely to grow.
- The work is mostly judgment, conversation or physical.
- You do not yet understand the process well enough to describe it.
When automation is the better answer
- Volume is growing faster than you can hire and train.
- Errors from manual handling are costly.
- Speed matters, for example in lead response or customer support.
- The process is stable and well understood.
Often the answer is both: automate the predictable eighty percent, and hire or redeploy people to own the exceptions, the quality and the customer relationship.
